Why we fail to notice what is missing

We don't notice what's not there, quote from Focus by Daniel Goleman

Daniel Goleman points out a quiet weakness of human attention. We don’t notice what’s not there. Our brains react to signals, movement and change. Absence, on the other hand, sends no signal at all. As a result, missing information rarely gets the attention it deserves.

There is a famous story from World War II. Engineers studied returning planes and planned to add armour where bullet holes appeared. The statistician Abraham Wald pointed out the problem. The planes hit in other places never came back. Therefore, the armour belonged where the holes were absent. This is now called survivorship bias.

Training yourself to notice gaps

The same bias appears in business every day. We study successful startups but ignore the thousands that failed with similar strategies. We read positive reviews but forget the customers who left silently. To notice these gaps, ask a simple question in every analysis: what data am I not seeing, and why?

Teams can build this into their routines. For example, a sales review can include lost deals, not only wins. A website audit can look at pages nobody visits, not only the popular ones. These empty spaces often explain more than the full ones.

Finally, practise the habit in personal life too. Who has stopped calling? Which hobby quietly disappeared from your week? Absence is easy to overlook, yet it often signals change. By learning to notice what is not there, you see the full picture more clearly, and you can act before the gap grows.

In addition, absence can be a strategic signal. A competitor that suddenly stops advertising, or a client that stops asking questions, often tells you something important. Consequently, the habit of looking for silence in your data can give you an early warning that others completely miss.
